The Myth of Multitasking

The brain does not run two tasks at once. It switches between them, and every switch has a measurable cost.

Walk into any office, scroll through social media, or glance at a to-do list, and you will see the same unspoken belief driving modern productivity: that success means doing more, and doing it all at once. Busyness is worn like a badge of honor, and movement gets mistaken for momentum.

Neuroscience tells a different story. The human brain was not built for parallel processing. It is a machine for focus, not fragmentation, and the modern obsession with multitasking is not making anyone faster or smarter. It is making people less accurate, more anxious, and chronically distracted, according to a body of cognitive psychology research going back more than two decades.

The Brain’s True Operating System

Every task, from writing an email to driving a car, requires a network of neurons firing in coordination. When two tasks compete for that same bandwidth, the brain does not truly multitask. It switches rapidly between tasks, a process researchers call task switching (Rubinstein et al., 2001).

Each switch carries a cognitive cost: a fraction of a second lost to refocusing, reorienting, and reactivating the relevant neural pathway.

Rubinstein and colleagues found that this “switch cost” grows with task complexity and familiarity, and that frequent switching produces measurable declines in both speed and accuracy compared with completing tasks in sequence (Rubinstein et al., 2001). Individually, each switch looks trivial. Across a workday, the losses compound.

Cognitive Load: The Science Behind the Struggle

Cognitive load describes how much information the brain can hold and process at once, akin to working memory acting as short-term mental RAM. Working memory capacity is limited: research by Cowan (2010) puts the practical limit at roughly three to five active items at a time, well below the folk wisdom figure of seven. When people juggle multiple tasks, they routinely exceed that capacity, and performance drops accordingly.

Sweller (1988) distinguished between load that is intrinsic to a task’s actual difficulty and extraneous load, mental noise that consumes cognitive resources without adding value; unnecessary task switching is a textbook source of extraneous load. The brain is not lazy in these moments. It is selective, and its efficiency depends on clarity rather than volume.

Attention Residue: The Hidden Drain

One of the more counterintuitive findings in this field is what organizational researcher Sophie Leroy termed attention residue (Leroy, 2009). When a person switches from one task to another, say from writing a report to checking an email, part of their attention stays behind, still processing the prior activity even as the next one begins. That residue reduces the cognitive capacity available for the new task, which is why people cannot instantly refocus after an interruption.

The Common Misunderstanding: The “23 Minutes” Myth

No statistic gets repeated more often in productivity writing than the claim that it takes 23 minutes and 15 seconds to fully refocus after an interruption. It is worth being precise about where that number actually comes from, because the popular version overstates the science.

The figure originates from a 2006 Gallup interview with researcher Gloria Mark, not from a peer-reviewed, published finding with that exact figure attached. The peer-reviewed study most often cited alongside it, Mark, Gudith, and Klocke’s 2008 CHI paper on the cost of interrupted work, found something more specific and less dramatic: 81.9 percent of interrupted tasks were resumed the same day, and people typically completed roughly two other intervening tasks before returning to the original one (Mark et al., 2008). The 23-minute figure describes average resumption time in that same body of research, not a fixed universal recovery period, and it has since taken on a life far beyond what the underlying data supports.

This matters for a simple reason: the exaggerated version of the statistic gets used to justify sweeping claims about lost productivity that the original research never made. The real finding, that interruptions delay and fragment task resumption in a measurable, costly way, is still true and still important. It just does not require an urban legend to make the case.

The Dopamine Trap

If multitasking makes performance worse, why does the behavior persist? Part of the answer lies in the brain’s reward system. Task switching, checking a notification, glancing at a new message, opening another tab, triggers small releases of dopamine tied to novelty rather than progress (Bunzeck & Düzel, 2006; Wittmann et al., 2007). That reward loop favors stimulation over completion, conditioning people toward shallow engagement rather than the sustained focus that produces meaningful work.

What the Evidence Actually Supports

Media multitasking research offers some of the clearest evidence available. Ophir, Nass, and Wagner (2009) found that people who frequently multitask across media perform worse on tests of attention, memory, and task switching than lighter multitaskers, contrary to the assumption that habitual multitasking builds skill at it. Decision-making also degrades under repeated switching: Adler and Benbunan-Fich (2012) documented declines in both speed and accuracy as task-switching frequency increased, and Mark, Gudith, and Klocke (2008) linked frequent interruption to elevated time pressure and stress. Creativity suffers as well, since it depends on uninterrupted cognitive incubation that fragmented attention disrupts (Sio & Ormerod, 2009).

More recent work confirms the pattern is not just an artifact of early-2000s office culture. A 2024 review in Annals of Medicine & Surgery found that chronic digital multitasking, now driven primarily by smartphones and app-switching rather than desktop windows, is associated with reduced executive function, diminished working memory, and elevated mental fatigue, extending the older experimental findings into the smartphone era (Hasan, 2024).

What remains less settled is how much of this effect is reversible, and how quickly. Mrazek and colleagues (2013) found that two weeks of mindfulness-based single-tasking training improved accuracy, working memory, and emotional regulation in a controlled study, but two weeks in a lab setting is not the same as sustained behavior change in a notification-saturated workplace. The precise dose of focused practice required to durably rebuild attention outside a research setting is not yet well established.

The Larger Pattern

The culture of multitasking persists because it mimics the sensation of progress. Ticking boxes, answering pings, and juggling windows feel like accomplishment even when they degrade it. Meanwhile, deep, sustained focus, what Cal Newport calls deep work, is becoming scarcer precisely because the environment is engineered against it (Newport, 2016). That scarcity is what makes it valuable: the fewer people who can sustain real attention, the more it is worth in any field that rewards judgment over volume.

None of this argues for rigidity. It argues for honesty about what the brain can actually do at once, and for treating focus as a skill built through practice rather than a fixed trait. The most durable version of that practice looks unglamorous: batching similar tasks, limiting nonessential notifications, protecting blocks of uninterrupted time, and treating recovery, sleep, movement, unstructured downtime, as part of the work rather than a break from it.
